I watched Crazybunny's tutorial... I've just cut half from the standard Jack of Blades mask, which already have all bones and stuff set. So I'm pretty sure I do not need to do something else. Am I wrong?

What you want is not a texture or mesh edit but a bones edit. You already posted in morerunes' tutorial, that thread explains how to go about doing that.

If I remember correctly, the changes take a while to appear. Try going berserk, then waiting for it to cool down (or replacing the berserk bones for that matter)

You have to export the bone config files over the current config files in the data\bones folder. Either hero_fat, hero_strong, hero_tall, hero_strong_tall, hero_weak, etc

When you give the hero's mesh an NPC's bones or vice-versa, things tend to get distorted. For example, this is what happens when you don't delete the hero's bones or change them, and you swap his mesh out for briar rose. look.

You can move the bones around all you want, the animations will push them back to where they started. I think what you mean to say is that we can't make new animations because we don't have tools to make new animations.

Yeah, well if you are trying to make new animations, from what I've gathered while on this site, is that the game can't handle custom animations, but can configure (or was it combine?) bones to handle existing animations.
